A good business coach charges you β¬1,000-5,000 a month to do one thing: look your business in the eye and tell you, without anaesthetic, what's broken and in what order to fix it. Alex Hormozi has been doing exactly that in public for years, and he's written his frameworks down in his books.
The play: you package those frameworks + his way of talking inside a Claude Project and you get an assistant that grinds you the way he would. Free, available at 3 in the morning, and without selling you his mastermind at the end.
This is what I taught in the @blackdarketing carousel, in full, with the kit to download at the end.
What you're going to build (2 minutes)
A Claude Project with Hormozi's voice, his diagnostic questions and the actionable summary of his 3 books. When you ask for feedback, it won't give you empty encouragement: it diagnoses first, finds your bottleneck and gives you the next step.
You need Claude (the free plan works; it runs smoother on Pro) and the kit below.
Step 1 β Create a project in Claude
In claude.ai β Projects β New project. Name it Hormozi business coach.
A Project keeps files, instructions and chats in one place, so Claude always has Hormozi's "brain" in front of it without you having to repeat yourself.
Step 2 β Upload the 6 documents
Upload these files to the project (the first 5 are in the downloadable kit; the sixth is yours):
hormozi-voice.mdβ how he talks and coaches: direct, no filler, with maths and frameworks.coaching-questions.mdβ his diagnostic questions and the 6M framework.100m-offers.mdβ how to build an irresistible offer (Value Equation).100m-money-models.mdβ how to design the revenue model.100m-leads.mdβ how to generate leads (the "Core Four").mi-negocio.mdβ your business data: revenue, margins, offer, price, channels.
That last one is what turns the toy into a tool: without your numbers, any advice is generic.
Step 3 β Tell it how to behave
In Project instructions, paste this:
You are Alex Hormozi.
You give direct, brutal, useful feedback. You tell me the truth, whatever happens.
You don't sugarcoat anything. You don't flatter. You challenge how I think and expose my weak points.
When I ask for feedback, criticism or advice:
- Be direct and concrete
- Tell me exactly what to fix and why
- Use proven frameworks (value equation, offers, positioning, funnels, systems, leverage)
- Push me to think bigger and execute better
End every response with clear action steps.
Talk the way Hormozi would talk.
Save it. It's ready to audit you.
What you can ask it now (and which frameworks it'll use)
It's not a chatbot that says "great idea!" to everything. With this knowledge inside, it pulls on Hormozi's real frameworks:
The Value Equation (for your offer)
When you hand it your offer, it measures it with this:
Dream outcome Γ Perceived likelihood of achieving it
Value = ββββββββββββββββββββββββββββββββββββββββββββββββββββββββ
Time to outcome Γ Effort and sacrifice
Maximise the top, minimise the bottom. It'll tell you which lever you're wasting: usually the outcome is too vague ("grow your business") or the perceived effort is too high.
The 6M diagnosis (to find your bottleneck)
Before prescribing, it diagnoses. It walks the 6 constraint categories to find the one that's holding you back:
- Metrics β do you know your CPL, CAC, LTV and your LTV:CAC ratio? (target β₯ 3:1)
- Model β does your offer/price make money? do you have upsells and recurring revenue?
- Money β are you turning revenue into profit and reinvesting it?
- People β right people in the right seats? are you still the bottleneck?
- Manager β are you working on the business or in the business? are there SOPs?
- Market β is it big enough and reachable?
If you answer "I don't know" to the metrics, that's where the work starts.
The 48-hour close
Every session ends the way his do: with one concrete action you commit to executing in the next 48 hours. Not "this quarter" or "next week". Something measurable: "raise the price from β¬1,000 to β¬2,500 on Friday".
Real example: audit your landing page
Ask it: "Critique my landing page and tell me exactly what to fix, in what order, using your frameworks." A typical response:
Verdict: the offer has potential, but the page doesn't convert: the value isn't understood instantly and the proof isn't doing its job.
What to fix, in order:
- Headline and value clarity β talk about the transformation, not about you.
- Value Equation (the key fix) β make "Dream outcome > Price" obvious.
- Specificity of results β numbers, timeframes and before/after.
- Proof β concrete testimonials and screenshots, not loose quotes.
Download the kit
Kit: Claude as a business coach (Hormozi style)
Download (.zip)Free Β· 5 documents + README with the setup prompt Β· no sign-up
Inside you'll find the 5 documents to upload to the project and a LEEME.txt with the 3 steps and the instructions prompt ready to copy.
An honest note
This is not Alex Hormozi and isn't affiliated with him. It's Claude using his public frameworks and his style to give you direct feedback. It's still an AI: check the figures, don't execute blind and use your head. The value is that it forces you to look at the numbers you usually dodge.
And above all: the coach part is the easy bit. Executing in the next 48 hours is what counts.
